- Conflicting figures usually come from definitions, timing and manual handling, not bad intent.
- Agree each definition as a business decision before building anything.
- Calculate each measure once and show the same result at every level.
In a factory the debate might be about line efficiency. In a service business it might be resolution time, utilisation or margin by client. The pattern is the same everywhere: operations, finance and leadership each bring a different figure for the same thing, and the meeting becomes an argument about whose spreadsheet is right.
The cost is real. Decisions are delayed, trust in reporting erodes, and skilled people spend hours each week reconciling numbers instead of improving the work.
The four root causes
| Cause | In manufacturing | In services |
|---|---|---|
| Different definitions | One team excludes planned downtime, another includes it | Resolution time measured from creation or from assignment |
| Different timing | Figures taken before and after the night shift | Daily cut-off differs between systems |
| Manual handling | Output re-keyed from paper into spreadsheets | Timesheets adjusted after export |
| Disconnected systems | ERP, planning and floor data never meet | CRM, ticketing and finance hold separate pieces |
A four-step method
Step 1: Agree the definition
Write down how each key measure is calculated, which data it uses, when it is taken and who owns it. This is a business decision, and settling it removes most arguments before any system work begins.
Step 2: Capture data where the work happens
Record output, time and quality at the source, on the floor, at the counter or in the service desk, rather than reconstructing them later from memory or paper.
Step 3: Build one pipeline, not many reports
Connect the systems that hold the data and calculate each measure once. Every dashboard and report then reads from the same result.
The goal is not more reports. It is fewer, trusted numbers that everyone uses.

Step 4: Show the same number everywhere
Supervisors, site managers and the leadership team should see the same figure at different levels of detail. When the number is trusted, meetings move from debating data to deciding what to do.
What good looks like
- A published definition for every key measure, with a named owner.
- Data captured once, at source, close to real time.
- One calculation layer feeding all dashboards and reports.
- Drill-down from the board view to the line, branch or team.
- Exceptions flagged automatically rather than found in meetings.
- Which measure causes the most debate in our meetings today?
- Do we have a written definition and owner for it?
- How many times is the same figure re-keyed before it reaches leadership?
How Wakensys helps
We connect ERP, planning tools, HR systems and operational data into a single data foundation, and build the dashboards on top of it. Our own EmeraldOS platform applies the same approach on the factory floor, with one live view from the line to the board.
